The explosion of BYOK (bring your own key) patterns in AI products—driven partly by cost-shifting and partly by enterprise compliance demands—has created a real gap: most founders are duct-taping key storage onto Postgres with minimal encryption and no rotation logic. HashiCorp Vault covers the general secrets management space but is operationally heavy and not purpose-built for per-user AI key patterns with metering hooks. The $1k–5k/mo revenue band is plausible only if pricing is usage-based or per-seat at meaningful scale, since the problem is narrow enough that a single mid-tier customer paying $200/mo won't move the needle. The biggest risk is that this stays a two-day internal build for most teams—the problem is real but scoped small enough that developers will roll their own rather than pay a third party, keeping the addressable market thin.
