Ngrok owns the mindshare here, and its recent pivot toward enterprise pricing has left a gap for developers who want secure tunnels without the ngrok bill or the Cloudflare dashboard maze. The $2k–8k/mo band is plausible if you can land a handful of small teams on a seat-based model, since developers with this pain often have budget approval for sub-$50/seat tools. The core risk is distribution: Cloudflare itself could ship a first-party CLI wrapper at any point, and they have every incentive to do so since it drives Tunnel adoption on their own network.
